Automotive & Industrial Grease Manufacturing — Standard Project Report

Prepared by the Global Formulation team

Feasibility & Financials 1–3 Investment Configs Plant & Machinery 5-Year Model Funding-Neutral
A feasibility and financial project report for setting up a lubricating grease manufacturing unit in India — lithium, lithium-complex and calcium soap greases for automotive wheel bearings, chassis points and industrial bearings — made by saponification in a heated grease kettle followed by milling, de-aeration and finishing. A more demanding process than fluid-lubricant blending, with a real reactor. Covers two independently costed investment configurations — a ₹3.63 crore standard small-scale unit (12,00,000 kg/yr; project IRR ~28%, payback ~3.6 years) and an ₹18.4 crore expanded semi-automated own-brand + OEM + speciality plant. The report explains why there is no viable configuration smaller than the anchor: grease cannot be held to a consistent NLGI grade and dropping point below a minimum viable kettle size, and a LUBE License is required at any scale. Includes India grease market analysis with cited sources (~2.69 bn litres 2025, ~3.4% CAGR; lithium ~66% of volume, calcium advancing at ~9% CAGR), the saponification and finishing process at unit-operation level, plant & machinery lists with indicative costs, raw materials by functional class and API group, infrastructure with the heated-kettle and hot-work requirements, manpower, the statutory roadmap (Udyam, GST, LUBE License, Factory licence, PCB, Fire NOC, boiler / pressure-vessel registration, IS 7623 / IS 12790), and a 5-year financial model on a 100%-own-funds basis. Does NOT include manufacturing formulations, recipes, soap ratios, process temperatures, raw-material specifications or grades, brand names, or supplier lists. Cost basis September 2026, Tier-2 Indian industrial location. Indicative figures for preliminary planning; not financial, legal or technical advice.
The Opportunity

Automotive & Industrial Grease Manufacturing in India — what the report covers

Grease is a semi-solid lubricant — a base oil held in a "sponge" of soap thickener — used where a fluid oil would run out: wheel bearings, chassis points, industrial bearings and open machinery. It is made by saponification: a fatty acid or fat is reacted with a metal hydroxide (lithium or calcium) in a heated grease kettle to form the soap thickener, then the rest of the base oil and the additive package are cut in, and the grease is milled, de-aerated and cooled. A more demanding process than fluid-lubricant blending, with a real reactor.

Market at a glance

India’s grease market was about 2.69 billion litres in 2025, growing at a 3.40% CAGR to ~3.17 billion litres by 2030 (Mordor Intelligence); the global grease market was USD 4.01 billion in 2025. Lithium-based products held about 66% of volume in 2024, but calcium-based volumes are advancing at a ~9.10% CAGR, driven by lithium-price spikes and calcium’s high-temperature performance. As with all lubricants, the national majors and multinationals dominate retail distribution and brand.

Manufacturing process

Saponification followed by finishing. A soap thickener is formed by a chemical reaction between a fatty acid / fat and a metal hydroxide in a heated kettle; the finished grease is then built by adding the rest of the base oil and the additive package, milling to the NLGI consistency, de-aerating and cooling. The reaction is textbook soap chemistry; the additive package and the process conditions that set the NLGI grade and dropping point are the technical core and are not detailed.

Key statutory point

A LUBE License (Lubricating Oils and Greases Order, 1987) is mandatory at any scale. The heated saponification kettle and a fired thermic-fluid heater trigger boiler / pressure-vessel registration. PCB consent is typically Orange (dehydration vapour, oily-water washings, oily sludge). BIS to IS 7623 / IS 12790 is not a mandatory QCO but is effectively required for OEM, railway and institutional supply.

Questions & Answers

Frequently asked questions

Why is there no low-investment configuration for grease?

Because grease manufacture cannot be held to a consistent NLGI grade and dropping point below roughly the standard small-scale scale. A heated, agitated, temperature-controlled saponification kettle with dehydration, plus a mill and a de-aerator, is the minimum viable process — a kettle much below ~500 kg batch is a development / pilot tool, not a commercial unit. A LUBE License is required at any size. The report’s verdict is that the anchor is the minimum, and suggests contract manufacturing or a fluid-lubricant blending unit (a simpler, no-reaction process) instead.

How is grease different from a lubricating oil blending plant?

Different process. A lubricating oil blending plant is a warm blend of bought-in base oil and additives with no reaction. Grease is made by a saponification reaction in a heated kettle — a fatty acid or fat reacts with a metal hydroxide to form the soap thickener — followed by milling, de-aeration and cooling. It needs a real reactor, so the minimum plant cost is higher, but grease also carries a bit more margin (~15% contribution) because it is more technical and less price-transparent.

What does a grease plant cost?

Two configurations: a standard small-scale unit at about ₹3.63 crore total funds (12,00,000 kg/yr, project IRR ~28%, payback ~3.6 years) with a saponification kettle, a mill, a de-aerator and a grease QC lab; and an expanded semi-automated own-brand + OEM plant at about ₹18.4 crore (60,00,000 kg/yr) with a pressurised contactor and a complex / calcium-sulphonate grade capability. Working capital is more than twice the plant cost in both.

What are the main cost drivers?

Base oil is 55–70% of the raw-material cost; the thickener precursors — especially lithium hydroxide for lithium greases — are the volatile swing cost, and the additive package is 10–20%. Returns are most sensitive to the base-oil and lithium-hydroxide price and to the grade mix — more lithium-complex and speciality grades lift the margin.

Will this report give me the formulation?

No. Standard Project Reports are feasibility and financial studies only. Raw materials are described by functional class (e.g. "anionic surfactant"), never by grade, trade name or supplier. For production-ready formulations, see the matching Global Formulation handbook.

How are the investment figures arrived at?

Each configuration is costed bottom-up from researched equipment, premises and manpower — not scaled from a single template. The report presents the total funds required (cost of project + working capital) on a 100%-own-funds basis; it does not assume or advise on how you raise the capital.

What format is it and how do I get it?

A PDF, delivered by instant download link the moment payment is confirmed, and kept in your library. Up to 5 downloads are included.

How current are the costs?

The cost basis is August 2026, benchmarked to a Tier-2 Indian industrial location against public marketplace listings and MSME project profiles. All figures are indicative and must be verified with vendors and professionals before you commit funds.
